I launched a real on-chain DAO for $0 (no code, no gas) and recorded every step - here's what I actually did

Full transparency up front: I'm building a forum for DAO people, so I have a horse in this race. But the reason for this post is the thing that genuinely surprised me, which is how little launching a real DAO costs now. I kept seeing the same assumption - that you need a Solidity dev, an audit, and a few hundred bucks of gas to stand up a DAO. That was basically true in 2022. It's just not anymore. I deployed mine with a no-code tool + a smart wallet that sponsors the gas, signed with a passkey, and paid nothing. The deploy itself took about two minutes. The "Wait, that's actually it?" moment was real. What it actually deploys is the part that made me comfortable doing it in the open - it's not some weekend contract. In one transaction you get three contracts on the OpenZeppelin Governor stack (same framework Uniswap/Compound/Aave use): the token (ERC20Votes), the Governor that runs proposals/voting, and a timelock treasury that only releases funds when a vote passes and a delay elapses. The settings are where I think most people either overthink it or copy defaults blindly. Mine, and the honest reasoning: Fixed 10M supply, non-mintable. Nobody, including me, can print more later. 1% to my wallet, 99% locked in the treasury so tokens only move by proposal. Short timelock / voting windows at launch (hours, not the default week). With one voter a 7-day timelock just means everything takes a week for zero security benefit. The catch: I'm on record that this gets lengthened toward ~3 days as real members show up - short windows are a bootstrap choice, not a "good governance" flex. The whole thing is on Arbi_trum and the addresses are public, so it's not a hypothetical - the token is 0x1213ef544a8204af79f416178cede4aaa6bb8ae2 if anyone wants to poke at it on Arbiscan. Mostly curious what other people set their timelock/voting periods to at launch, and whether anyone regrets going too short or too long.
